4SO Platform Factory

A control plane for turning heterogeneous infrastructure into standardized, repeatable and governable platform capability across the lifecycle.

  • Platform control plane
  • Kubernetes / OKD / RKE2
  • GitOps boundaries
  • Fleet lifecycle
  • Evidence-driven release

The problem

Problem

Infrastructure tools do not become a platform by themselves. The hard part is unifying provisioning, lifecycle, policy, evidence and operator experience without creating a second source of truth.

Why It Is Hard

Provider differences, cluster lifecycle, day-two operations, disconnected modes and product UX all need coordination while the control plane must not swallow ownership that belongs to underlying systems.

The decision

Leadership / Architecture Role

Defined the boundary between product authority and infrastructure runtimes, made deliberate build-versus-integrate choices and prevented duplicate platform stacks.

Key Decisions

Keep the management plane separate from target runtimes; generalize only at provider and distribution boundaries; do not introduce duplicate monitoring, workflow or build stacks merely for symmetry.

The architecture

Architecture

PostgreSQL and the domain model act as product authority, provider and distribution adapters stay small, mutations run as durable operations, and status comes from runtime readback; GitOps is used where reconciliation is genuinely needed.

Failure & Recovery Model

Operations are designed to be resumable and idempotent, control-plane and target failure domains remain distinct, and success is accepted only after runtime readback and post-conditions.

Security / Authority Model

Identity, RBAC, tenant boundaries, secrets and trust bootstrap are part of the product contract; adapters and AI are not allowed to bypass policy paths.

The value

Product Experience

Subsystem details sit behind task-oriented workflows while real status, limitations and degraded states remain visible to operators.

Value Created

Turns heterogeneous infrastructure into standardized, governable workflows — a foundation for platform services without fragmented manual operations.

The boundaries

Trade-offs

Small capability-driven contracts are preferred over a mega-abstraction; this provides less superficial symmetry but keeps ownership and failure semantics more truthful.

What Was Intentionally Excluded

Replacing upstream runtimes, creating a second orchestrator, duplicate monitoring and abstractions without real consumers are intentionally excluded.

Truth boundary

Current Truth / Limitations

Source implementation, runtime evidence and physical certification are separate truths; code existence alone is never presented as production readiness.

designed → source implemented → runtime tested → production certified

Each level is claimed separately; a lower level never implies a higher one.

If technology should move your organization forward rather than hold it back, let’s talk.

The first conversation is about your problem, not about me: where you are stuck, what is at stake and whether I am the right person to solve it.
